madara being there wasn't the problem. he was foreshadowed since part 1

problem is after the first rush of adrenaline we got from him destroying everyone he basically sat on a rock and did nothing until obito got rekt and then fucked around with people he could've killed easily because he likes to play with his opponents (8 gates guy was cool but obito and kakashi not getting murdered on sight was hilarious bs) a dozen chapters later he got negd by the lames villain in the series and that was the end for him

The execution was bad, not the idea of him being the final villain

it's literally the same shit DBS did with jiren where they pulled a ridiculously op villain out of their ass just for the sake of upping the scales but not giving a shit about actually making the powers interesting instead saying "he's just strong and fast"
literally could've had saitama show up and neg diff everyone. we all know plot induced stupidity is going to allow the important chars to survive so in the end they manage to beat him through same lazy writing which put them in a bad situation in the first place
